How to run SaaS product marketing in 2026: win the answer before the buyer calls

Half of B2B software buyers now start in an AI chatbot, Google answers before anyone clicks, and the shortlist is set before sales says hello. What the 2026 data says product marketing should do.

The job has not changed: put the right product in front of the right buyer, with a reason to believe. The room has. In March 2026, 51% of B2B software buyers told G2 they start research in an AI chatbot more often than in Google, up from 29% in G2's 2025 report. By the time one of them writes to sales, the shortlist is usually settled. Product marketing in 2026 is the craft of being present, priced and provable in conversations your company never sees.

Clicks are thinning, so earn the citation

The old playbook lived in the search box. The Pew Research Center tracked the March 2025 browsing of 900 US adults across 68,879 Google searches: when an AI summary appeared, users clicked a traditional result on 8% of visits, against 15% without one, and clicked a link inside the summary 1% of the time.

Seer Interactive's 2026 update, covering 53 brands and 2.43 billion organic impressions, found organic click-through on queries with an AI Overview fell 26% between January 2025 and February 2026, to 2.36%, after sinking to 1.31% in December. What matters to a product marketer is narrower: on informational queries, brands cited inside the overview averaged 2.07% CTR, against 0.94% for brands left out. That is 120% more clicks, though still 38% below the 3.35% a result earns with no overview at all.

So become the source the summary leans on: pages that answer one question in their first paragraph, with current, specific numbers; comparison pages that concede where a rival is better, since a referee is easier to quote than an advert; public, crawlable docs. Then track whether you are cited for the twenty prompts your buyers actually type, beside the rankings you already watch.

The traffic is small; the influence is not

Conductor's 2026 benchmarks, drawn from more than 3.3 billion sessions on 1,215 enterprise domains, put AI referrals at 1.08% of all website traffic; information technology led every industry at 2.80%, and ChatGPT sent 87.4% of AI referrals on average. On a dashboard, a rounding error.

The buyers tell a different story. In G2's survey of 1,076 B2B software buyers, 71% used chatbots during research, 85% thought more highly of a vendor an AI answer included, and 69% chose a different vendor than planned because a chatbot recommended it. About one in three bought from a vendor they had never heard of.

Last-click attribution will never credit a recommendation made in someone else's interface, so ask: a "how did you hear about us" field at signup recovers what analytics cannot see. Tend the sources the models read; G2's respondents ranked citations of software review sites as the strongest trust signal in an AI answer. And state your facts plainly, in one place. Intercom keeps a fact sheet evidently written for machines, linked to a "Site structure for LLMs", with its AI agent's price in one line ($0.99 per resolution) and a last review in October 2026. Call it hygiene, not a hack.

The buyer arrives decided, and would rather not meet you

6sense's 2025 Buyer Experience Report, a survey of more than 4,000 buyers, found 94% of buying groups had ranked a preferred vendor before first contact with a seller, and the favorite won 80% of deals.

They would also rather skip the meeting. In Gartner's survey of 646 B2B buyers, fielded in August and September 2025, 67% preferred a rep-free experience, against 61% in a survey Gartner published in June 2025; 45% had used AI during a recent purchase.

This is where product marketing earns its name. The path before first contact is the product surface: public pricing, a trial that works without a call, a security page that answers the questionnaire before it is sent, a migration guide from the incumbent. Gartner names the goal itself: buyers with high decision confidence were twice as likely to report a high-quality deal. Confidence is the deliverable. The deck is not.

Your price is now part of the pitch

AI features broke the per-seat habit. In Nalpeiron's 2026 monetization survey of 255 software companies (June 2026, multiple answers allowed), 66% meter AI usage, 52% sell credit or token bundles, 49% fold AI into per-seat plans and 44% price on outcomes. Among buyers, Futurum's first-half 2026 survey found 43% prefer consumption pricing, 27% outcome-based, and fewer than one in five still want classic per-user plans.

Intercom's $0.99 per resolution is the tidy case: the unit is the result the buyer wanted. Whatever unit you choose, make it legible. Define what a credit buys, publish a worked example for a typical month, and put caps and alerts where finance can see them. A price nobody can forecast reads as risk, and removing risk is what a buying committee is for.

Spend like the budget is flat, because it is

Gartner's 2026 CMO Spend Survey of 401 marketing leaders put budgets at 7.8% of company revenue, against 7.7% in 2025. CMOs direct 15.3% of it to AI, yet only 30% report mature capabilities to scale it, and 56% call their budget insufficient.

Meanwhile a paid surface opened beneath the answers. OpenAI began testing ads in ChatGPT on February 9, 2026, for logged-in US adults on the Free and $8 Go tiers: labeled as sponsored, placed below responses, with OpenAI's assurance that ads do not shape answers. Within six weeks the pilot passed $100 million in annualized revenue with more than 600 advertisers, and self-serve buying was slated for April. Fund the assets every channel draws on (docs, pricing, comparisons, review profiles, customer proof) before renting that attention.

The 30,000-foot read

Most of this is outside your control. Google decides when to answer instead of linking, a model decides which vendors to name, and a buyer decides, alone, long before you are invited in. What remains yours is narrower and more durable: facts that are true, current and identical wherever they appear; a price that can be understood without a call; a product that holds up in a trial with no one guiding it. Marketing used to be persuasion with a budget. In 2026 it is evidence, left where the buyer will look while you are not in the room.

Watch whether sponsored answers erode trust in the unsponsored ones above them, whether Seer's partial rebound in click-through holds, and whether buyers who switched vendors on a chatbot's word are still there at renewal. The engines will keep rewriting their rules. The buyer's questions will not change: does it work, what does it cost, and who says so besides you.

CAVEATS: G2, Conductor, Seer and Nalpeiron sell products or services tied to the behavior they measure; their figures come from their own studies, not independent audits. G2 compares its 51% with its own 2025 report, and Gartner's 67% and 61% come from separate surveys a year apart. Seer labels its cited versus not cited table a full-year average without naming the year; its data runs January 2025 to February 2026. Conductor's referral data excludes Google AI Mode, which Google Analytics groups with organic traffic. 6sense's release gives the pre-contact favorite's win rate as both 80% and 77%. OpenAI's announcement page could not be opened from here, so ad details are as reported by Search Engine Journal, and the $100 million run rate is as reported by Storyboard18 and Search Engine Land rather than from an OpenAI filing.
